Be clear about what you are asking the manufacturer to do.
“Can you make this?” is not one request. You may be asking a supplier to quote an already-defined product, develop a pattern or prototype, source materials, engineer components, make a first sample, industrialise an existing sample or move directly into a small production run.
Those are different jobs. They require different capabilities, documentation, timelines and commercial assumptions. Before contacting anyone, define the immediate objective of the conversation: development, sampling, costing, sourcing, production or a combination of them.
A manufacturer that is excellent at repeat production may not be the right development partner. A highly capable development factory may not be commercially viable at your target volume. The clearer the task, the more useful the response.
Separate what is decided from what still needs development.
A good brief does not pretend that everything is final. It makes the open decisions visible.
For example, the silhouette may be fixed while the material remains open; the target retail may be known while the construction needs simplification; a prototype may exist but the factory must still engineer the production method. The manufacturer should be able to distinguish instruction from development question.
Give the supplier enough product information to respond meaningfully.
The required level of documentation depends on the category and the maturity of the product. A technically stabilised apparel style may need a detailed tech pack with flats, measurements, bill of materials, construction notes, labels and colour information. An earlier-stage product may need a disciplined development brief before a final technical pack can exist.
The principle is the same: reduce avoidable assumptions. A production conversation becomes more useful when the supplier can see what the product is, what quality level you are targeting and where its complexity sits.
Category-specific information changes the brief.
For broader apparel and consumer-goods projects, define the equivalent variables: dimensions, materials, tolerances, finish, functional requirements, components, packaging and any compliance constraints that materially affect production.
Do not ask for a useful quote without giving the commercial frame.
At minimum, a manufacturer needs a realistic quantity assumption. The relevant minimum may sit at style, colour, size run, yarn, fabric, leather, hardware, component or tooling level. If you say only “small quantity,” the supplier still has to guess what commercial model you can support.
It is also useful to know your target retail position and acceptable product-cost range, even if those numbers are provisional. Cost cannot be judged in isolation. A technically possible product may be commercially wrong for the intended market, and the earlier that conflict appears, the cheaper it is to resolve.
Quantity, target cost and target retail belong in the same conversation.
The objective is not to force the factory into a predetermined number. It is to understand whether the intended product, quality, volume and market position can coexist.
Define what the next physical sample needs to prove.
Sampling is more efficient when each round has a purpose. A first iteration might test proportion and feasibility; another may test fit, stitch structure, internal construction, tooling, material behaviour or finishing. A later sample may confirm production readiness.
Without that objective, feedback becomes a collection of reactions rather than a controlled development sequence. Tell the manufacturer what you need to learn from the sample and what evidence will allow the project to move forward.
If you already have a sample, state what it represents: reference only, approved aesthetic standard, fit reference, construction benchmark, or production-ready master. A physical product can be valuable evidence, but only when its authority is clear.
Work backwards from a real decision or launch date.
Do not turn a desired launch date into an artificial production deadline. Sampling, revisions, material lead times, supplier capacity, tooling, testing, shipping and approval cycles all sit between concept and delivery.
Give the manufacturer the date that actually matters and ask what sequence is realistic from the current state. A credible supplier should be able to separate development time from bulk-production time and identify the dependencies that can move the schedule.
When the project is early, timing is often better expressed as a decision sequence — brief → sample → review → final specification → production decision — rather than a fixed factory date that has no basis yet.
The first message should make the project easy to evaluate.
You do not need to send every file you own. You need to send enough information for the right supplier to understand whether the project fits.
Who you are and what brand / project you are building.
Product category and a concise description of the product.
Current development stage: concept, technical definition, prototype, sample or production-ready.
Relevant drawings, specifications, references or physical sample status.
Material / construction direction and any elements still open.
Indicative quantities and size / colour assumptions where relevant.
Target economics or market position sufficient to judge feasibility.
What you need from the manufacturer now: development, sample, quote, sourcing or production.
Timing and the next decision date.
A short, structured inquiry is easier to evaluate than a long brand story followed by an undefined request. The objective of the first contact is not to close the production relationship. It is to establish whether a serious next conversation is warranted.
Some projects need supplier search. Others need product development first.
If several of the elements above are still unclear, that does not mean the project is weak. It means the next useful step may be to define the product, economics or sample objective before opening a wide manufacturer search.

Do I need a complete tech pack before I contact a manufacturer?
If the product is technically mature, detailed technical documentation makes quoting and sampling more precise. If significant product decisions remain open, a development brief may be the correct starting point. The requirement depends on category, supplier model and development stage.
Can I contact a manufacturer with only sketches or references?
Sometimes, if the supplier provides genuine product-development support and you are clear that development is what you are buying. Do not expect a reliable production quote from an undefined concept.
Should I tell the manufacturer my target cost?
Usually yes, when it is grounded in a realistic retail / wholesale model. It helps the supplier determine whether the intended product specification and manufacturing route are commercially compatible.
How many manufacturers should I contact?
Enough to compare credible alternatives, not so many that the project becomes uncontrolled. A smaller qualified shortlist produces better evidence than a large directory of weak matches.
