The headline MOQ is only the first minimum.

MOQ means minimum order quantity: the smallest production quantity a supplier is prepared to accept under a defined set of conditions. The problem is that a product rarely has only one minimum.

A factory may quote a minimum per style while the fabric mill has a minimum per colour, the yarn supplier a minimum per dye lot, the hardware supplier a minimum per finish, the outsole or component supplier a minimum per tool or compound, and packaging another minimum again. The operational quantity is therefore governed by the constraint that becomes binding first.

That is why the useful question is not simply “What is your MOQ?” It is: “What does the minimum apply to, and which inputs create it?”

02 / WHY MINIMUMS EXIST

Minimums are usually a production equation, not a negotiating position.

Every production run carries work that does not disappear when the order gets smaller: machine preparation, pattern or program setup, cutting and marker work, line changeovers, quality-control setup, material purchasing and supplier coordination. Smaller runs spread those fixed inputs across fewer units, increasing the cost and operational friction of each piece.

There is also a second layer: the manufacturer may itself be buying from mills, tanneries, yarn suppliers, hardware companies, sole makers, printers or packaging vendors that impose their own purchase minimums. A factory can sometimes accept a smaller finished-goods order only if it uses stock materials, shares components with another run, charges a surcharge or absorbs residual material.

THE RIGHT READING

Low MOQ is not automatically low risk.

A smaller accepted run can reduce unit count while increasing unit cost, limiting materials, removing colour options or leaving fixed development and tooling costs almost unchanged. The relevant comparison is the complete commercial exposure, not the smallest number advertised.

The minimum changes with what you are making.

The structure of the product determines where production becomes inefficient or impossible below a certain volume. The same total order quantity can be viable in one category and structurally weak in another.

In footwear, for example, a style total can hide separate requirements by colourway, size run, upper material and outsole/tooling. In knitwear, a seemingly small colour extension can require another yarn purchase or dye lot. In tailoring, the fabric minimum can become more important than the sewing minimum itself.

04 / ECONOMICS

MOQ is also a cash and inventory decision.

Meeting the factory minimum commits capital before the product has generated a sale. The relevant exposure is broader than units × factory price: sampling, development, tooling, labels, packaging, freight, duties, inspection, storage and payment timing can all sit around the production order.

A lower unit price at a larger MOQ is not necessarily a better commercial decision if the additional inventory is unlikely to sell at full price. Conversely, an extremely small run can create a cost structure that makes the intended retail or wholesale model impossible.

The objective is to find the smallest production architecture that remains commercially coherent: enough volume for the product to be made correctly and priced sustainably, without creating unnecessary stock exposure.

05 / RANGE ARCHITECTURE

Too many variants can make a modest launch unexpectedly large.

Founders often think in total units: “I only want 300 pieces.” Production often thinks in repeated setups: three styles, three colours and a full size range are not one 300-unit order; they may be nine separate manufacturing conditions.

Consider a purely illustrative structure: three styles, three colourways and a 100-unit minimum per style / colour. The minimum production commitment is 900 units. At an illustrative €55 factory cost, that is €49,500 in factory product cost before development, freight, duties, packaging or selling expenses.

This is why assortment architecture should be tested before the first production order. Reducing one colour, sharing one material or concentrating volume behind a stronger hero product can materially change cash exposure without changing the brand idea.

RANGE DISCIPLINE

The first collection is also a production equation.

Style count, colourways, size curve, materials and components should be designed together with the intended buy. The range can be creatively coherent and still be operationally impossible at the available capital level.

06 / RESHAPING THE MINIMUM

A better MOQ conversation changes the architecture, not just the number.

There can be legitimate room to reduce or restructure a minimum, but the strongest conversation is rarely “Can you do less?” It is “What is creating the minimum, and what can we simplify without weakening the product?”

Concentrate volume into fewer styles or colourways.

Use available materials, yarns, soles, components or colours where they still support the product.

Share components across styles to reduce fragmented purchasing.

Avoid new tooling in the first run when an existing construction can validate the proposition.

Phase the launch rather than forcing the complete range into one production decision.

Ask whether a surcharge can make a lower run viable — and compare that surcharge with the cost of unsold stock.

None of these is automatically the right answer. The point is to understand which design and commercial decisions are driving the threshold. MOQ becomes useful when it informs range architecture, not when it is treated as an obstacle to negotiate away.

Do not leave the MOQ undefined in the quotation.

When a supplier gives you a minimum, make the unit of that minimum explicit.

FAQ

Minimum quantities and first production runs.

Is MOQ usually per style or per total order?

It depends on the supplier. Many production models apply minimums per style or per style / colour, while materials and components can have separate upstream minimums. Always ask what the number applies to.

Does a low MOQ mean the manufacturer is better for a new brand?

No. A lower minimum can be useful, but supplier fit also depends on category expertise, development capability, target quality, economics, communication and the ability to scale or repeat consistently.

Can I pay more per unit to produce below MOQ?

Sometimes. A surcharge can compensate for part of the setup inefficiency, but it cannot always remove upstream material, tooling or component minimums. Compare the surcharge with the cost and risk of carrying additional inventory.

Should I choose my collection size before speaking with manufacturers?

You should have an initial range architecture, but it may need to change once real production minimums and economics are known. The strongest process allows product, assortment and manufacturing evidence to inform one another.
